一、立项依据:(项目应用单位，国内外水平及发展趋势，分析其先进性、

合理性、可行性等)

当前，国内外企业为了适应日趋激烈的国际竞争，从过去一贯性以“外延扩大”和“争地盘，壮块头”为主的经营思路转向以“强化内涵”和“练内功”为主的经营

思路上来，坚决杜绝“高成本、低效率”和“少、慢、差、费”的状况，全力向“低投入、

高产出”和“多、快、好、省”的经营目标努力。也就是向集约化生产经营模式转变。

xx集团早已确定了“练内功、强产品、夯基础、全提升”的发展战略。为了落实集团公司的宏伟目标，xx公司总结自身发展不足，挖掘身边发展潜力，现确定在开关

柜下线、配线方面入手，逐步向集约化生产经营模式转变。

xx公司在配线环节，一直是纯手工生产。效率较低、质量较差、浪费较严重、成

本比较高。为了早日消除这个薄弱环节，xx公司结合实际情况，现决定引进高科技自动压接机，转变配线环节的生产模式。

目前经过市场调研，有两种设备生产方式:

1. 全自动压接机

优点:a)一次设定程序，全自动完成切线、剥皮、压接、喷涂;

b)适合大批量生产，同一程序每个小时可以生产2000,4000根线束(根

据不同端子和导线长度);

c)导线长度精确化，杜绝纯人工剪线浪费线束。

2. 半自动压接机

优点:a)半自动压接机的压接速度为0.4秒/次。如果开筒端子一个操作者一个小

时可以压接2000次(1000根线束);闭筒端子一个操作者一个小时可压接1000

次(500根线束)。那么一个小时四台这样的设备的压接效率和全自动机是一

样的:开筒端子8000次(4000根)，闭筒端子4000次(2000根);

b)购置成本低，只有全自动的一半;

引进何种设备才符合本厂的实际生产情况，引进的设备怎么用，工位工艺怎么安

排，怎样才能更好地、更充分地发挥其性能，是我们工艺部门必须解决的。我们做好

了这些工作，xx公司的生产效率将大大提升，将使我们xx产品工艺水平提升到一个新的高度。

二、项目目标和内容:(项目达到的技术经济指标，安技环保方面的措施)

针对xx公司实际生产情况，通过项目的实施，消除切线、剥皮、压接纯手工生

产的尴尬局面。

具体目标:

1.原来配线工全员参与并且效率低下。项目实施后，只需3名专职人员操作就

能平稳快速的进行生产，生产力，提高生产效率;

2.原来纯手工剥皮、压接，每个人制作出来都差别很大，严重影响产品质量。项目实施后，设定程序，设备自动进行剥皮、压接，差别微小，能有效提升质量水

平;

3.原来切割线前，配线工自己粗略测量线束长度，然后再切割，往往害怕太短，

又增长了线束切割长度，配线结束后浪费现象特别严重。项目实施后，精确化测量线束长度，每面开关柜至少节约3米导线，按6000面(台)/年的生产情况，共将

节约20000多米的导线，极大的减少了浪费;

4.项目实施后，人力成本将在原来基础上大大降低，导线利用率大大提升，也

就是节约了导线，降低了生产成本。

其实，更重要的意义是使配线环节由劳动密集型生产模式逐步向集约化生产模

式转变，使得xx公司在日趋激烈的行业竞争中占据优势。

具体内容:

1. 根据xx公司生产要求，提出订货技术要求;

2.进行市场调研，初步确定压接机的种类、功能等;

3.从中选择适合xx公司生产情况的压接机，再确认厂家及供货情况;

4.根据压接机功能和公司生产情况，初步确定工艺主流程;

5.工艺人员进行操作学习，为工艺流程的编制、对工人进行工艺培训打好基础;

6.编制工艺流程;

7.培训工人进行实际操作，并跟踪生产，进行工艺文件的验证;

8.工艺文件验证合格后，入库。

工艺流程:

建立自动下线设备操作制度——编写自动下线设备工艺文件——自动下线设备生产流程调整——下线工艺参数的制定——工艺培训——工艺文件验证—— 工艺文件

工艺方法

1. 在制定压接机管理制度时，我们将充分根据实际情况，制定适合我们自己目前情况的制度，以便切实可行。

2. 因为在对压接机市场调研时，已经对压接机的各项功能有了初步了解，所以，在

制作工艺流程时，我们已有一些准备。但还要经过仔细思考、推敲，结合实际，把

工艺流程做顺、做优。

3. 编制工艺文件。在生产实际中，我们一定要虚心向工人师傅学习、请教，并与他

们一起协商解决生产中出现的问题，对不大清楚的地方，我们要通过查找资料、标

准，向设计人员或其他有经验的老师傅请教的方式来进行解决，以便使我们编制的

工艺文件先进、合理、可行。

4. 工艺文件编制完成后，还要经过较长时间的验证，然后把不合理现象改正过来，

把先进的东西加进去。这就要求我们工艺人员:紧跟生产过程，细心体验生产步骤。

5. 在进行工艺培训时，要充分结合生产实际，把生产中出现的不符合工艺要求的现

象，有理有据地向工人师傅讲清楚、讲明白。对一些屡犯的错误，我们要想办法采取可视的形式，如制作看板、下发资料等，让操作者时刻都能注意到应该怎样做，

做成什么样才合格。
